No Lawns

Advice needed to No Lawn shady, poor quality soil in zone6b

What do I do to turn this area into a lovely, no lawn? basic upkeep, simple perennial gardens and chain link removal went far, but attempted grass ends up ragged and half dead mid-summer. area is fairly shaded, soil isn’t great quality, and I don’t water daily so any plants need to be somewhat low maintenance. The neighborhood is low traffic but densely packed with 100+ yr old multi families, mostly renovated, but little change to the original structure. Tiny, mostly well kept yards, ranging from very little greenery to overflowing with plants (flower, herb, vegetable, ornamental etc.) and often art. the city is fairly gentrified, notably funky and eclectic, with a layer of classic Boston working-class character. So a lot of leeway to transform the area, but I’m not sure what the best approach is or where to start! I enjoy gardening and home projects but am not super committed or have a ton of times, and tend to bite off more than I can finish. Slow and steady is key. Please share any resources or thoughts, TIA!
