    I’d recommend taking them out of the pot and checking out the roots. If the roots look good, it’s likely that the plant is good. Also, a better draining soil mix would help these guys for sure and prevent rot in the future.

    For the big guy, yeah, it looks like it’s over. Looks like rot. For the little one, probably not – you might just want to peel the paper thin remains of the old leaves off. You should repot ASAP (when you do you can get a better look at the bigger one and see if it’s really done or might be saveable). The likely culprit is both the soil and the pot you have them in. I would repot all your lithops if it’s the same with all of them. The soil is much too organic and of those are the nursery pots they came in, are likely much too small. Lithops need at least a four inch tall pot, with drainage holes, and your safest material will be unfinished/unglazed terracotta.

    I think the tall ones done :/ Take the rest out the soil to check if they’re okay and change the soil for them before they rot as well (90%inorganic 10% organic)
