Base of plant is rotting, please advise 🥺

I'm new to alocasias, any advice is greatly appreciated 🫶

Got this black velvet about two months ago. It's under SANSI grow lights 8-12 hours per day. I water it when the soil is dry with half strength fertilizer.

The stems started to turn mushy all the way down to the base of the petioles. I cleaned out as much mushy material as I could and then gave it a light spray of diluted hydrogen peroxide, but more stems started to die.

I just took it out of it's soil today because I want to transition it to pon. The old soil seemed pretty dense as it would stay damp for 10-20 days after watering (there wasn't any perlite or anything in it).

Should I just plant the whole thing in pon, or should I remove the babies surrounding the mother plant first? How do I remove the babies, just yank it off? 😅 Also do y'all keep it in water for it to grow water roots first, or just put it straight into pon?

On the bright side, I found 3 corms 🤣

Thanks for your help 🫶
